We’re not trying to do a lot of this stuff, because it’s not what we do. We don’t think one company can do everything. So you’ve got to partner with people that are really good at stuff. Like, we’re not, I mean, maybe Microsoft is great at search. We’re not. We’re not trying to be great at search.

So we partner with people that are great at search. And we don’t know how to do Maps on the back end. We know how to do a great, the best Maps client in the world, but we don’t know how to do the back end. So we partner with people that know how to do the back end. And what we want to do is be that that consumer’s device and that consumer’s experience wrapped around all this information and things we can deliver to them in a wonderful user interface, in a coherent product. And so in some cases, we have to do more work than others.

In the case of iTunes, there wasn’t a music delivery service that was any good, and we had to do one, so we’ll do one. But in other cases, there’s companies doing a way better job because we’re not as good at this stuff as other people are, and we’d love to partner with them. And so we selectively do that. I think it’s it’s really hard for one company to do everything.

Gosh, man, time flies. I’d say right around four or five years ago, I just kind of felt like we were stuck and I wasn’t my wheels weren’t moving and I had this goal and I just didn’t really know how to get there. So you guys actually helped me with that. I reached out to you guys. We started our relationship. We started our coaching sessions and you guys helped me build a lot of the systems.

We’ve been together for a little bit of a journey now. And I think we picked the best of times and the worst of times to work together. I mean, it’s like right at the peak of the geopolitical craziness, that’s when we started working with you. But you’ve continued to grow.

What kind of growth have you seen over these past three years, just so the listeners know that you do have, in fact, a business that can navigate through difficult times? Well, we have a lot of growth. over doubled our business here at Window Ninjas since working with you. I actually went back and looked through our numbers and I looked at some of our goals that we had set in the original conversation that I had with your team. And we have surpassed my original number that I wanted to hit with you guys.

You see, when you’re scaling a company, you’re growing a company, you’re exponentially ramping up the revenue of a company. If everything is super complicated, nobody can figure out what’s going on. Yes, Steve Jobs, he said simplicity scales and complexity fails.

How are you, sir? I’m great Clay. Thanks for asking.

I appreciate being here. Hope you’re doing well, man. I’m fired up to talk to you and I’m going to pull up your website so our listeners can look at it. But tell everybody out there what is window ninjas .

com and approximately how long have you been in the window cleaning game? Window Ninjas is a professional window cleaning company. We also offer services like gutter cleaning, pressure washing, dry vent cleaning and holiday light installation. We service residential and commercial properties.

(Speaker 1)
And I’ve been in the industry for little over 30 years, almost 34 years now. And yeah, we’ve had window ninjas for I think it’s going on about six, six, seven years now, six or seven years now, what kind of growth have you had over these past six or seven years, because I’ve known you, we’ve had a chance to work together. you and your great organization over the years. But for anybody out there that’s, you know, thinking about teaming up with window ninjas . com, what kind of growth have you had?

Or maybe how many locations do you have open now? Currently, we’re running 12 different locations throughout four states, and we have had huge success as far as scaling our business.

Like I said, in six years, going on seven, man, we have definitely made a huge impact in the Southeast, and we’re looking to continue to grow throughout the United States. You said 12 locations in six years. Am I correct?

(Speaker 2)

Yes. So let’s talk about the systems for a second. You know, when it comes to somebody wants to buy a franchise, they go to window ninjas dot com.

They learn more. They request information. Ultimately, if somebody buys a franchise, you have to be able to teach that local franchisee how to run a company and to run it successfully. Why have you taken the time to build every process, every system, every checklist? Why have you done that?

And how does that help simplify the expectations for the local franchise owner? Well, we started building it because, well, thanks to your team, we were running around with our hair on fire in the beginning because we knew what to do, but there was really no like written standard process. So, you know, sometimes somebody would tweak something here, tweak something there. Oh, I forgot. And we just got tired of that. So once we sat down and decided to really, really, really take our business to the next level, With your help, you guys taught us to systemize everything.

Start with the very first thing, whether it’s the sales call coming in or how we’re going to run our advertising. Start with one thing and then build it out, write it out, and literally just go ahead and make sure that you have that standard operating procedure and then multiply that for every single thing that you guys do throughout the day, the week, the month, and the year. And so it takes a lot of time. it takes energy, and it takes commitment to be able to do that. And when we did that, we started realizing that all of these problems or little issues or little burning fires, like we like to call them, that were popping up just simply started going away. And when they started going away, our customers started having a much greater customer service experience, and they knew that it had been systemized.

They knew it was like, Oh, this is I know exactly what I’m going to get when these guys show up. And then after that, we took it to another level and said, OK, great, we’re going to start opening up different locations. We’re going to continue to expand. And now we’ve taken it to a completely different level, which is the franchise game, which is we’re now franchising window ninjas out so that anybody in the United States that would like to be part of our system and our process Hey, all they got to do is reach out to us. We can walk them through that process as well.

We can set them up in their backyard and we can just give them a proven playbook. You know, so many people, they say, Clay, I want to buy a franchise, but I don’t know how I would generate leads. I do not know how I would generate leads. So I’m going to walk the listeners through a kind of a sneak peek into your system so people can understand how easy it could be to have a successful company. One, you’re going to teach a franchisee the turnkey system. They’re going to come out there to your location.

You’re going to teach them specifically what they need to do to generate leads. But then you have a scheduling center that actually books all of the appointments and handles all the scheduling for the local franchisees.

talking about the marketing system, why is it so important that you’ve taken the time, and obviously we’ve worked with you through this process, but why is it so important that we’ve taken the time to make the marketing turnkey, make the marketing simple, make the marketing executable by anybody with no or very little previous experience in your industry? Well, that’s the exact reason is because most people in our industry don’t understand marketing whatsoever. I know you probably met him too. There’s marketing agencies out there that really don’t know marketing and how to have really market their business, somebody’s business form anyways. So with your help, In our collaboration, what we’ve done is we’ve basically built out a complete system for marketing from step one to step 10. It’s here you go.

This is where you start. And this is the last thing that you do. And man, you just keep running that machine all day, every day, 365 days a year. And because we were able to systemize it and scale it into the platform that we have, It’s gotten to where it’s just turned key. We literally just pop in how much money we want to go ahead and spend on marketing, whether it’s running AdWords or various different types of advertising things that we do. But we basically know exactly what the budget is going to be.

We know exactly when these ads are going to run. We know exactly when they’re going to go out. We know exactly how to handle the leads that come in from those specific ads. And we even track those so that we know how good of a revenue we’re producing off of those specific leads in that specific type of marketing. We could deep dive into marketing like really deep dive and we could probably spend the next three hours just talking about marketing. But man, that is like the key.

If you don’t comprehend marketing yourself and you’re spending time and money on somebody else to do it for you and not understanding what it is that they’re doing, they’re going to take a lot of money from you. You’re not going to get the leads that you want and you’re not going to get the traction that you want.

It is what alleviates a lot of stress and a lot of extra steps that a franchisee would have to do had we not have it. Because we have our call center, all of our calls are scripted. All of our calls are recorded. We hire a sales manager to oversee the call center.

He trains all of the agents to answer the phones properly, to make sure that those jobs are put into the CRM. if they need to go out to quote that they’re sent over to the franchisees so that those jobs can get quoted. They follow up with leads. They follow up with quotes. They facilitate customer service needs over the phone. And what’s really cool about it is While all of those guys in the call center are doing their busy work and they’re doing their normal day -to -day operations, the franchisee owner can now step back and actually run his business.

He can go out and do a quote if he wants to, or he can have his manager go do a quote. He can actually sit down and look at his books and run his numbers every single day to make sure that he is on track. He can see the leads that are coming in from the marketing that we produced because our call center sends him a report every single day and say, hey, this is how many leads came in. This is how many previous This is how many new these are how many new ones got closed These are the ones that went out for quote and so he has all of these numbers sitting right in front of him So now he’s actually running his business. He doesn’t have to spend time answering the phone trying to handle customers concern have trying to maybe maybe get it get a service technician on the phone who has a problem with a piece of equipment or wants to know how to safely do a specific job or specific details about a job.

So a business owner and a franchise owner have a lot of things going on during the day for themselves and the call center is gold and it’s super important for us to be able to give that to our franchisees because we have seen that it has really created a lot of success for each and every one of them and it’s allowed them to scale up their business a lot faster. Now, I’m going to fire through 14 steps of growing a successful company. Now, somebody could argue there’s 500 steps or 5 million steps, but there’s 14 core steps I want to get into. So what I’m going to do with the limited time we have, I’m going to throw out the step, and you tell me how windowninjas . com helps the local franchisees to do it. So here we go. Step number one, you got to establish your revenue goals. How does windowninjas .

com help local franchisees establish and know their revenue goals? Well, it starts with if they’re already established, we start calculating exactly how many vehicles they have on the road and they have how many employees they have. So we start calculating that with the dollar per hour for each what service connection can actually produce. And then we start figuring out, OK, cool. Are they working 40 hours? They work 60 hours.

They work on Saturdays. Are they going to work on holidays? We have to take a lot of different things into account to figure out exactly what that number needs to be that they need to be at every single day so that they can hit their goal number, right? And if they know that they want their goal number to be a lot higher than what it is now with the staff that they have, then it allows us to give them the opportunity to say, hey, we’re going to need to hire a couple more people over here. You’re going to need to add another truck over here, and you’re probably going to need to spend a little bit more money in marketing. So like I said, numbers are super important.

They help us allow, they help us to facilitate the needs of what the service, the franchisee wants.

(Speaker 1)
And then it also allows us to be able to scale it and take them to that level and make sure that they’re on track. Now folks, step number two, Gabe and his team are going to help you figure out your breakeven numbers. How much sales do you have to do just to break even? They’re going to sit down with you, help you figure that out so you have a good idea of what you need to sell in order to break even. Step number three, Gabe and his team, they’re going to sit down with you and figure out your ideal schedule. How many hours per week do you want to work?

They’re going to help you with that. They’re going to help you design not just a successful company, but a successful life. They do that. Step number four, you’re going to give people a turnkey unique value proposition. How important is that? You’re giving somebody a brand, a logo, a website, a turnkey unique value proposition, an actual business that’s different from the competitors.

How important is that? Oh man, it’s huge. I mean, there’s a lot of people out there in the world that are that are window cleaners by day, and maybe they’re pressure washing by night, or maybe decided to get up today and say I’m going to clean gutters, and maybe tomorrow I might clean some windows again. With us, all of our services are included and what we do is we have taught every single one of our franchises how to present our services to the consumer, right? Everybody that all of our consumers, all of our customers that call in and want some sort of service to be done may and typically we find them to want more than just the one service that they’re asking about. But because we have a wide variety of services that are key to a customer of ours, it allows us the opportunity to make sure that we’re fulfilling each one of the customer’s needs.

Even if they say, hey, we just want to have our windows cleaned, we’re always going to ask them, hey, when was the last time you had your house washed? Because we understand that it’s going to benefit the customer, If we ask them that question, because if they haven’t had their house washed and their house is dirty and they go get their windows cleaned, the next time it rains their windows are going to be dirty again because all the dirt and everything ran down. And so what we want to do is we want to solve that problem for the customer, but we’re also solving it for our franchisees. because we’re teaching them these specific metrics, these specific questions to ask their customers while they’re in front of them. Maybe they’re doing the quote, maybe they’re doing the pre -job walkthrough. And so what it allows us to do is be able to scale that franchise up a whole lot faster because they’re getting more add -on services.

The customer’s feeling much more comfortable with them.

The customer’s understanding that we have their best interest at heart, and we don’t just wanna take two, three, four hundred bucks from them and say, adios muchacho. Folks, I’m telling you, this is wisdom here, folks. Everybody be taking notes. This is powerful. If you’re trying to grow a successful company, this is the kind of powerful practical training that you’re going to need to have. So if you start your own company, these are the steps.

We talked about it earlier. You need to have a three -legged marketing stool, a turnkey process with which you acquire customers. Step number eight, you have to know how much it costs you to get a new customer. After all this marketing, how much money did it cost you to actually generate a viable lead? We have a great system for how to hire those specific people. And we have a great system for taking those people from the interview process, to the hiring process, to literally teaching them how to do every one of the services that we provide. And so because we have scaled our business and we have systemized everything, it’s super easy for us to be able to train a franchisee to come in and operate a Window Ninjas franchise.

And it’s really simple for us to be able to help facilitate the franchisee, if he has any questions, Maybe if it’s related to how to train somebody. Hey, maybe it’s related to, hmm, should I write this employee up because he showed up late today? There’s a whole lot of different things that go on with employees. Not only do you have to teach them how to do the skill and the service that we’re providing, but there’s also this aspect of mentorship that has to be delivered to that employee. Because if you’re just out there to kind of point Point your finger at somebody and say, hey, go do this, go do that, go this. Listen, it’s not going to be a great experience for your service tech.

It’s not going to be a great experience for you because you’re always going to be butting heads.

And so with your help and what we’ve done over here at Window Ninjas, we’ve understood that and we’ve been able to build a system for hiring, training, educating, mentoring, and allowing our employees to win with us while we’re winning in the world of window cleaning. Folks, I’m telling you, if you’re taking notes, I’m telling you, this is hot stuff. If you’re not taking notes, you should be. Gabe and his team, they have an approach for actually managing people. How do you hire? How do you inspire?

So we’ve got to block out time to have a successful life and a successful business. The business exists just to help you go from where you are to where you want to be. Step number 12, you gotta have this, the entire system for human resources has to be documented and Gabe and his team have all that for you at windowninjas .

com. You know, the onboarding checklists, the new hire packet, the handbook, all those kind of things. Step number 13, accounting. It’s not how much money you make, it’s how much money you keep. This just in, it’s not about how much money you make, it’s about how much money you keep. Step number 14, Gabe and his team, they’re gonna help you with the unit economics or they’re gonna say, hey, per job that you do, you want to make about this much profit, and this is how much costs you’re going to have.

Am I getting that right? It’s 12 locations in six years. 12 locations in six years, folks. And this is big stuff. When you think about the fact that magazine says that 96 % of businesses fail and you look at all the stats now that show in a country of 341 million Americans we have just 9 million self -employed people. So folks, less than 3 % of our population is even self -employed to begin with, and 96 % of those fail, which means by default you have a one out of 1 ,000 shot to make it as an entrepreneur, and Gabe and his team will decrease your chances of failure.
